5S Implementation in Tamil Nadu Factories: A Step-by-Step Guide

5S is where almost every successful lean journey begins. It is cheap, fast and visible - and it builds the discipline every other improvement depends on. Here is how to roll it out in a Tamil Nadu factory.

The five steps

1. Sort (Seiri). Remove everything from the area that is not needed for current work. Tag doubtful items and move them out. You will be surprised how much space you recover.

2. Set in order (Seiton). Give every remaining tool and material a clearly marked home, within easy reach. A place for everything, and everything in its place.

3. Shine (Seiso). Clean the area and equipment. Cleaning is also inspection - it exposes leaks, loose bolts and wear before they cause breakdowns.

4. Standardise (Seiketsu). Turn the first three steps into simple visual standards and short daily routines so the area stays organised without anyone having to think about it.

5. Sustain (Shitsuke). Make 5S a habit through short audits, ownership and leadership attention. This is the hardest step - and the one that separates lasting results from a one-time clean-up.

A simple 4-week rollout

  • Week 1: Choose one pilot area and take "before" photos. Run Sort and Set in order.
  • Week 2: Deep clean (Shine) and fix small issues found during cleaning.
  • Week 3: Create visual standards - shadow boards, floor markings, labels.
  • Week 4: Start a 5-minute daily routine and a weekly audit. Take "after" photos.

Common mistakes to avoid

Do not try to do the whole plant at once, and do not treat 5S as a one-time cleaning drive. The value is in sustaining it. Involve the operators who work in the area - their ownership is what makes it stick.
